One Character. Every Format. Years of Consistency.
An original character IP developed in-house by KOLA. Produced continuously for years across webtoon, short-form, animation and stickers, BORI validated a production system that holds one character's visual consistency over the long term. The workflow established through years of continuous operation — not one-off production — is applied directly to client projects today.
BORI is an original character IP that KOLA carried end to end — planning, character development, production and distribution — with no client brief.
Because the work had to continue for years rather than a single campaign, we built and actually operated a system that keeps the character's proportions, colours and expression rules from drifting.
The workflow established here is applied directly to client character projects.
"The character must look identical even as artists and tools change"
"Webtoon, short-form, animation and stickers each demand different specs"
"Volume output has to keep pace with a serialization schedule"
What this really required was not one good drawing, but a repeatable production system.
Proportions, silhouette, colour values, expression range and forbidden variations are fixed in one reference sheet used as the single source of truth.
From that locked reference we derive webtoon panels, short-form frames, animation rigs and sticker motion to match each medium's specs.
Derivation rules become templates, turning production into a repeatable line on schedule, with every episode checked back against the sheet.
Art rules built for vertical scroll pacing and panel division, sustained over a regular serialization schedule.
Character staging for the 9:16 frame with short, reaction-driven beats.
Motion production with movement range and rigs designed against the character sheet.
Silhouettes and simplified expressions that read at small sizes, with optimized loop motion.
A selection of format-specific output. Images are updated over time.

BORI IP is owned by KOLA.
The system we proved on our own IP
is the same one we run for brand characters.
